My sincerity, not that I am so by nature, is due to being imbued with an advanced culture.
These cultures were not invented by me, they were created by people like Socrates, like Plato, like Aristotle, like Hegel, like Chuang Tzu, like Lao Tzu, like Wang Yangming, etc., who have been working hard for the equality, liberty, and fraternity of mankind for thousands of years in the world.
I knew it was the right thing to do, and I learned it, and stuck to it, and that's how I got to where I am today as a Fat Tung.
When I traveled to Italy, I said that we Chinese pursue happiness, and the tour guide said why should we pursue happiness? Shouldn't people just live happily? This is a difference in thinking, so many aspects touched me very much.
So the greatest reward of our time together is not business, but the awakening of life.
Because we don't yet know the meaning of life or the way to live life, which is a habit formed by traditional culture, if this problem is solved, then all problems are not problems.
1、Self-recognized entrepreneurs, in fact, vampires
It is up to you to make something happen. Whether it is difficult or not, you can realize it if you want to do it. Because I am in the retail business, when I started my business more than twenty years ago, I was very determined to learn from Carrefour, because the romantic French color of Carrefour makes the heart yearn for it, so I hope I can live like that too.
But Chinese entrepreneurs are basically doing it for the nation.
Then how are you going to publicize your products if you go abroad? Enterprises should be for the benefit of mankind, not for any nation, region or group, but to promote the progress of mankind and bring goodness to mankind.
Until today, I don't think there is a really healthy entrepreneur in China, more of a heroic enterprise, taking on a mission but not embodying the light of humanity.
How to live more beautifully, more confidently, more authentically, more innocently, more sunnily, more effortlessly, more freely, we don't think about these things.

Early on, my favorite entrepreneur in my mind was like Welch because he was spontaneous.
Chinese companies talk about market share, but the pattern of world-class companies talk about how to bring goodness to human beings and their lives.
Everyone here self-perceives as an entrepreneur, but we actually play more of a vampire role. Why are we called vampires? Because in the minds of the people, we are capitalists, capitalists are not vampires?
We consider ourselves great entrepreneurs when we do so much charity, place so many laid-off workers and people in jobs, pay taxes, etc.
But do we want our employees to be happy from the bottom of our hearts? Do we have employees in our hearts? We may be more in the use of employees, for their own fame, for their own profit, for their own glory, for their so-called beautiful life and success, we let ourselves become more and more hypocritical, the most terrible thing is that we do not know that we turned out to be vampires.
Ask yourself, do we treat our employees as human beings? Do we pay attention to the lives of our employees? The state of the employee's work, the state of his or her life?
We just want to grow the business, and because of that choice, it causes us to be tired all day long, to worry, and to be afraid. Worrying about how the business will grow in the future? How about profitability? How about the specialty? How's the competition? How about social relationships? Spend your mind on all these messy things.
Can we even find 10 out of the 1.4 billion people in China, including those in all walks of life, who love their careers from the bottom of their hearts? Most people are dominated by hypocrisy and swayed by fame, glory, profit, and other things that can't bring us happiness and joy by themselves.

Fat Donglai's working method is not something that can be understood in this one meeting, maybe you can't understand it even if I tell you for ten days, only you do it.
The approach is also very simple, that is, the system, let's say how much you earn in a year, how much should be divided. Why should you share the money?
Because your team is immature and not up to par right now, you need to get well and healthy first before you talk about making money.
2. Pursuing happiness and achieving goodness
All walks of life are here today, the restaurant industry, retail, education and training, but do you really know your profession? No.
What I'm sharing with you is about finding ways to do business.
We need to understand why to do business? Most people go with the flow, with the environment, with the competition, with the market, with the feeling of unknowingly doing business, the time of life is also unknowingly slowly passed away, walking and forgetting the original intention, too many people are changing.
When we didn't have money, we thought being rich was blissful. Now that we have money, instead, our hearts are more tired, our hair is gray and bald, and we even have to rely on sleeping pills to balance our sleep at night, isn't that too sad?
Because if you can't figure out why you're doing business, you're going to be so tired in the future that you'll not only make yourself very miserable, but you'll even pass on to your child not wealth, but a disaster that he won't be able to manage.

3. Institutional determinants of survival
I've had my office built for a decade or two now, and I've spent an estimated 2 hours in the office, combined.
Many people are curious about Donglai brother all day long hanging around, playing this and that every day, the enterprise is still doing a decent job.

就像好的国家正是因为有好的体制,从法律、制度、人文等方面相互成就又相互制约,大家向共同的目标努力,胖东来也是按照这种思维去做企业。
今天的胖东来虽然跟我们的目标差距还很远,但是已经有很多方面跟大家的日常认知完全不同了,就是靠体制走出了传统,基层人才都是通过公开竞聘,用民主的方式选拔。而且有民主评议,也就是无记名投票。
这并不是走过场,比如一个管理层手下有10个员工,10个员工进行不记名投票,有2个不认可你的,基本上你就该下课了,因为这些是真实意见的反馈。

胖东来在生存阶段的优势就是体制,体制就是分配政策,分配政策好,员工愿意干,那企业经营生存就不成问题。
而如果我们想做一个行业的标杆,就要去学习。简单就是最大的智慧,看到好的就去学,哪家技术好?哪家对人好?哪家组织管理比较优秀?跟榜样学习能进步得更快。
4、企业就像家庭,需要感情和尊重
做企业就像经营家庭一样,企业经营不好,肯定是团队不成熟;团队不成熟就先成就团队,根据自己企业的能力,先让大家愿意干。
然后再确定方向;方向有了找方法,方法只要对,问题不就解决了吗?没有那么复杂。
团队流失率高怎么办?是因为团队看不到未来,感受不到尊重,感受不到希望,所以魂和心就不在了。
留住他的心就行了,根据你企业的经营能力,体现出真诚,挣的90%都给大家分了,大家是不是有希望了?员工收入在行业里,在所处的城市里最起码要说得过去。

员工愿意干的时候,品质就上去了,品牌有了,有些商品一上架就卖空了。
只要利润合理,就永远是市场找你,而不是你找市场。
世界这么大,需求是很多的,只是我们不懂,老是在内卷,竞争价格,最后把价格竞争到产品、质量什么都做不成。
5、用快乐、悠然的心态工作
无论是各行各业,要真正发自内心的,想到做企业要快乐,要为了幸福而做。
在座的企业家们,挣的钱足够买一栋带花园的房子,再买一辆车子,来享受生活。
但我们并没有,是因为我们不懂生活,所以我们有这么多钱还过得不是那么悠然,不是那么浪漫。开10家、20家、50家,甚至1000家、1万家门店又怎么样?还不是一天吃三顿饭吗?
在此基础上,再审视我们的事业、专业做得怎么样,最起码要为这个行业带来价值,而不是干了几十年,什么也没有创造,从管理方面,从技术方面,从思维方面,或者从生活方法等各个角度看,这就是人的精神价值。
虽然我不是专业的人,但最起码胖东来在产品方面的认知,在理念方面的认知,在制度方面的认知,一直都在推动着这个社会走向科学,走向理性,走向文明。
我们的制度就能让不成熟的人变得更加善良和美好,让那些作恶的人不去作恶,让这个社会多一份信任。

胖东来走到今天,其实还是用了一个理性的方法,用这样一个平台,让更多人都能感受到尊重,在这个基础上产生信任,再给大家灌输人应该怎么活着,以及生命的觉醒的感悟。
最终回到现实当中,每家企业现在的状态是什么样的?企业家要知道为什么做这个企业。
如果以前不知道,现在我们要慢慢思考明确这个方向。因为有方向就有了目标,我们才不会迷茫,只要方向正确了,去实现它的方法就太多了。
6、要快乐、开放,学会主动分享美好
首先,我们要确定方向,我们做企业是为了什么?
首先我们肯定要快乐。如果做企业我们不快乐,那就要思考有没有必要做这个企业?
现在我们回到原点(初心),我们最初挣钱就是想让自己幸福,让自己快乐。
在做企业的过程当中,尽管我们基础专业都非常弱,但是由于市场有需求,有空间,我们在不知不觉中就把企业做成了现在这种规模,但是我们没有去反思自己,现在的企业跟企业标准差异是什么样的概念。

我是2006年开始接触西方这些企业家,我们当时有7000多名员工,还没有人力资源部。我们认识了一个做人力资源的朋友,他可以说在世界范围内都非常优秀。
当时印尼力宝集团企业资产已经达到几千亿,老板说要搞一个超市,他把世界上做组织战略、品类管理、人力资源等等最好的人才聚集在一起做了Matahari,这是印尼的一个超市品牌,做得也不错,也不是说非常的精致,只是来满足印尼老百姓最起码的生活需求。
我们再看一下优衣库、无印良品、丰田等日本企业,它满足普通民众的消费,为普通人的生活提供了非常大的价值,这是一个国家的文化。
再说英国、德国,他们在品质方面又走向了一个更高的维度,实现了从品质到美的进步。我喜欢那些好的东西,无论日本、德国、英国、瑞士以及世界上每个地方的(文化)。
这时候我们思考一下,我们的文化、所创造的产品为人类带来了什么?
我们几千年的民族文化更多的是注重自己的内循环,很少去思考我们是人类的一部分,世界的一部分。世界是一个家,中国人也是这个家的成员,所以我们在做产品的时候,我们的思维是不是可以有更好的改变?过于保守的思想会弱化创造性。
就像胖东来一样要有开放的性格,主动去分享美好,无论谁来学都是敞开的,这样反而更激发了我们的创造性。

7、尊重员工会让你感受到美好
你看不是做超市的把超市做成卖场,前段时间,我去中央厨房和天使城转了一圈。
我是很爱激动的人,看了之后我眼含热泪,真的像艺术品,不只是卖场,包括后勤的仓库、配送、办公室,每个地方都非常的整洁。你看了以后自己就会想生活真美好。
生意好了,员工的收入也提高了,上个月天使城超市员工低的拿八千多,高的拿一万多。在一个这么落后的四线小城市,我们还能有这样的结果。
这还是不好的部门,好的部门员工收入都超过两万。当员工收入达到7000以上的时候,员工已经进入自我管理阶段了,已经不需要制度了,他自己就了解制度了。
这么多年以来,在一些部门里员工懒散的工作状态是没有的,都是自我管理,他非常珍惜他的工作,即便他不在这里做,他也是一种感恩的心态。
在专业方面你能讲得像艺术一样,在管理方面你能让团队感觉到幸福和甜蜜的时候,你会感觉到人性这么美好。
一个普通人怎么能达到这样的状态呢?原来是因为真诚和善良。
我老是说,我心眼这么小的人都能做到这样,你们学历也比我高,性格也比我圆润,很多方面都比我优秀,我能做到,你们凭什么不能做到?我相信每个人都能做到,不是不能做到,是你没做,其实做了非常简单。
8、感到太累要学会适当休息
当我们心中有美的时候,生活是无限的灿烂,这样我们的生活就会充满无限的色彩。
我们去做事情的时候,首先让自己轻松下来。
现在你们回去以后,看自己企业的状况累不累?累了,怎么休整?如果是企业太累了,就静下来,不要再发展了,先把内部调理一下,把人调理一下。
人要怎么调理?你的政策要让人愿意干,不要把员工当工具,要把员工当伴侣、战友,共同实现美好的目标。
你是老板,你做主角,他是总经理,他做配角,员工做群众演员,共同演好这个戏,大家都乐在其中。
其实到最后都是主角,每个人把自己的角色扮演好,都是主角,都会因这种美好的结果而感觉到喜悦和兴奋。
这样的情况下,如果不去跟别人比,你立马就圆满了。
现在对我们最大的伤害就是我们为了面子跟别人比,害怕别人超过我们。
首先走自己的路,要让你的人生走在自己喜欢的道路上,其他的慢慢去调理。如果有,可以反复调整自己,要告诉自己要活出自己的路,走在自己的路上。
下午带你们到我在胖东来的办公室看一下,要是现在胖东来掌握在你们手里面,完全是不一样的概念了,胖东来本身体量还这么小,但目前我们没有一分贷款,还有11亿现金流。
要是给你们的话,不知道要拿着这个钱去开多少店了。我们要防范风险,因为我们还有10个亿的购物券,即使这10个亿购物券直接兑付了,企业也是安全的。
要活在当下,每一天都是非常珍贵的,是无价的。这种情况下,企业开始静了,静下来了就开始健康了,对员工好了,老板放心了。

9、要找回初心,和员工相互信任
我跟他们交流的时候,就像我现在走到街上,很多人看到我、叫我的时候,一张嘴就是“东来哥”,“东来哥”喊起来是什么概念?不是称呼,是彼此信任的感觉,很随意,就像一家人一样,很亲的感觉。
你说是这样的信任好呢?还是一般性地打个招呼这样的感觉好呢?
大多数情况下,因为我们害怕被伤害,所以我们不敢对人好。我们也会教育孩子不要轻易和陌生人说话,社会已经到了这样一个状态,怎么能幸福呢?所以我们还是要找回初心,找回彼此之间的信任。
我们能做的事情太多了,哪怕我们企业有100个人,1000个人,我们把这1000个人慢慢变得真诚,也不见得用非常多的钱,你只要付出真诚,他就能感知到,大家相互的感觉就不一样了嘛。
你对员工好了,员工自然也会对你好,也会对顾客好,人心里面都有一杆秤。
当你在这个行业当中,我说句不好听的,你心里面想让员工生活得更好的时候,特别是有尊严地生活的时候,那完全不一样。
像胖东来这两天在做员工的陪护假,因为每个人都有结婚、家人生病的时候,现在我们在制定陪护假,哪怕没有这种时候,你也休,有了更要休。
胖东来本身都有一个月的年假,管理层每周两天休息,一天六七个小时工作时间,每周两天休息,再搞这个假、那个假,整天没干活的时间,还能把企业搞成这样,是不是有点奇怪?
不奇怪,因为他们工作的时候非常用心,效率非常高,没有了心计,在胖东来玩心计玩不成,谁玩儿心计,那这个人就是傻子。
什么都是透明的,你想坑别人,违规做事,别人会投诉你。一投诉你,你的位置就没了,你不会去做这个事情。你管理能力可以弱一点,性格不好可能会炒人等等,方式不对,但对人的真诚是毋庸置疑的。
我在跟所有人接触的时候,我最大的能量是改变了人的真诚,无论跟什么样的人接触,不管他是什么样的性格,他都会变得纯粹和真诚。
如果不变得纯粹和真诚怎么办呢?我就不跟他玩了,扭头就走。
一个是让员工收入更好一点,让他们干得更快乐,不能让他只是当服务员,在座都是老板,其实他们也应该是老板,即便他是服务员,他也是老板,因为人格是平等的。
这样才能真正不分等级地相处,都像朋友一样很公平的,很真诚地在相处。
本身我们是人类,并不是天使,也不是生下来都是充满智慧的,所以我们要去学习智慧。已经发生的事情我们改变不了,但是我们可以做自己,让自己活得别那么累,别那么躁,有时间能听听音乐,有多少人能理解“浪漫”“性感”这个词汇?
因为懂这个的时候,你就有了自信,懂浪漫的时候你就有了生活,有了精神层面,这样的情况下,你是一个有思想的人,拥有健全的人格。
一个没有思想的人怎么去谈美好呢?只是在生存层面,为了生存而奔波,那我们就是动物的本能。
我们是人,就代表着我们是超越动物的,是智慧的群体,但是智慧群体活得还不如动物,那说明我们的方法不对,改变方法。
10、回归初心,简单生活
你的企业、事业要健康前行。怎么才能健康前行呢?
要控制自己的发展速度,做足品质。
我们的环境怎么做?我们的商品怎么做?我们的体制、员工政策、收入怎么做?能激励大家都愿意做这个事情。
当老板愿意这样去投入,员工愿意去付出,愿意干这个事儿,那就成了。
现在很多企业迷茫,是因为不懂得做企业的标准,只是用经营来衡量我们的企业,不是用科学的技术来衡量。
首先让员工愿意干,有人愿意干,矛盾就减少,都能相互理解。愿意干了,怎么干的问题就好解决了。
我在跟很多企业接触的时候,包括非常优秀的企业,说句实在话,从科学的角度去解析,还叫无知,但是很多人并不知道自己无知。
幸福是什么?幸福有标准吗?你轻松吗?你快乐吗?快乐有标准的,你工作时间是多长时间?像企业家非常优秀,老板的工作时间应该是多少?
员工是40个小时,老板应该是多长时间?我觉得应该是10个小时。超过10个小时就别提你幸福。
休假是什么样的?你整天工作就没休假,还谈你伟大的人生?崇高的使命?高尚的价值、情怀?那不是做梦吗?所以幸福也是有标准的。
我们总是以牺牲在岗位上为荣,我觉得这是对人性的一种误读。
我们应该让生命在岗位上释放着无穷美好的能量,只有喜欢才能实现这样的状态。
像爱情也是,你不喜欢,它能美好吗?不可能美好,只有喜欢,家里边才会充满甜蜜和欢乐,充满圆润。
实际上我们都做不到,但是也要知道这是个方向,往这个方向去努力。
我觉得一个人最美的东西就是内在的心,你有一颗美丽的心的时候,你就会觉得你是世界上独一无二最美的。
我觉得只要是善心,种子是善良的,结果一定会越来越好,不一定每个种子都能开出绚丽的花朵,最起码会有种子能去释放,这就是甜蜜的力量。
